Custom Software Delivery Process: From Discovery to Code Handover

We run every engineering engagement with senior-level accountability — zero black-box code, weekly working demos in your repository, and full IP handover.

Software projects shouldn't be black boxes. We eliminate risk through a predictable 4-stage process: upfront written scope, fixed sprint pricing, weekly working demos inside your own repository, and unconditional IP ownership transferred to you at handover.

Client Guarantees

The Principles That Govern Every Build

Whether you are building an AI assistant, modernizing a legacy billing system, or launching an ecommerce store, these rules protect your capital and timeline.

Mutual NDA Upfront

Before we examine sensitive spreadsheets, databases, or workflows, a mutual non-disclosure agreement is signed.

100% Code Ownership

All code, documentation, and assets are assigned to your business under contract. No proprietary lock-in or platform hostage fees.

Built in Your Repository

Work happens in your GitHub or GitLab account from day one. You always own the branch, commit history, and deployment keys.

Fixed Scope & Price

Milestones and pricing are locked before development begins. If a feature is not in the scope document, you are never billed for it.

Stage-by-Stage Architecture

Four Predictable Stages: Discovery to Handover

Each stage produces tangible, inspectable artifacts. You never pay for unverified work or vague time-and-materials hours.

  1. 01
Paid Discovery • Credited to Build

    Timeline: 1–3 Weeks

    Discovery & Architecture Blueprint

We review your operational workflows, legacy codebase, database structures, and commercial goals to define an airtight scope before you commit to a build.

    What Happens in This Stage

    • In-depth stakeholder interviews with operations, finance, and engineering leads
    • Legacy codebase, API, and database schema audit to identify technical debt
    • Architecture diagramming, technology selection, and third-party dependency evaluation
    • Milestone breakdown with clear acceptance criteria and fixed-price quotation

    Concrete Artifacts You Receive

    • Written Scope Specification Document
    • System Architecture & Data Flow Diagrams
    • Sprint Milestones & Acceptance Criteria
    • Fixed-Price & Timeline Proposal (Credited if you proceed)
  2. 02
    Weekly Demos in Your Repo

    Timeline: 2–12 Weeks (Scoped Milestones)

Agile Sprint Execution & Weekly Demos

A small, senior-led engineering pod builds directly inside your repository. Every week you test working software on staging and review the pull request.

    What Happens in This Stage

    • Sprint planning and backlog prioritization managed with weekly delivery cadences
    • All code committed directly to your GitHub or GitLab organization with clean commit histories
    • Automated unit, integration, and regression tests baked into the CI/CD pipeline
    • Live interactive demo every Friday where you test the release and redirect priorities

    Concrete Artifacts You Receive

    • Weekly Staging Deployments with Interactive Demos
    • Peer-Reviewed Git Pull Requests in Your Repo
    • Automated CI/CD Pipeline Configuration
    • Weekly Sprint Changelog & Velocity Report
  3. 03
    Zero Black-Box Delivery

    Timeline: Continuous Throughout Sprints

    Security Hardening & Documentation

We harden your infrastructure, audit access controls, and document every operational process so your internal team can operate the system independently.

    What Happens in This Stage

    • Role-Based Access Control (RBAC) and data sanitization review
    • Secret management auditing (AWS Secrets Manager, GCP Secret Manager, or Doppler)
    • Automated vulnerability and dependency security scans
    • Comprehensive runbook authoring detailing deployment, backup, and rollback procedures

    Concrete Artifacts You Receive

    • Security Review Checklist & Vulnerability Audit
    • Operational Runbook (Deployment, Recovery & Scaling)
    • API & Schema Documentation
    • Access Control & Secrets Inventory
  4. 04
    100% Code & IP Ownership

    Timeline: Launch + 30-Day Warranty

    Full Handover & Transition Support

You receive full, unconditional intellectual property assignment. We conduct team walkthroughs and provide dedicated post-launch support.

    What Happens in This Stage

    • Production deployment execution and DNS cutover orchestration with zero downtime
    • Complete credential and administrator handover for all cloud and third-party tools
    • Team training walkthroughs and recorded onboarding sessions for your staff
    • 30-day post-launch warranty period covering bug fixes and operational stabilization

    Concrete Artifacts You Receive

    • Handover Pack with All Production Credentials & Keys

Frequently Asked Questions on Delivery

Answers on scoping, IP assignment, weekly sprints, and transition support.

How does the paid discovery sprint work?

Discovery typically takes 1 to 3 weeks depending on the complexity of your systems. We audit your existing processes, interview your key stakeholders, and produce a comprehensive technical specification, architecture map, and fixed-price build proposal. If you proceed with the build, the discovery fee is 100% credited toward the development cost.

Who owns the code, intellectual property, and documentation?

You do, 100%. Everything we write — source code, tests, documentation, database schemas, and configuration scripts — is legally assigned to your business under our delivery contract. We build inside your git repository, so you maintain full control throughout.

How do weekly demos and sprint redirecting work?

Every week, our senior developers ship functional features to a preview staging environment. We hold a 30-minute demonstration where your stakeholders interact with the live software. If priorities shift or real-world feedback requires adjustments, we adjust upcoming sprint scopes immediately while change is still cheap.

What happens after the project is launched and handed over?

Every project includes a 30-day warranty period during which any defects or bugs are resolved promptly at zero additional charge. After 30 days, you can either manage the software completely in-house using our runbooks, or engage us under a predictable monthly support and enhancement plan.

Do we need an internal CTO or technical staff to work with you?

No. While we collaborate seamlessly with existing in-house engineering teams, many of our clients are non-technical business founders, managing directors, and operations leads. We translate technical tradeoffs into clear business outcomes without confusing jargon.
