Replacing a Fragile Billing Workflow Without Downtime

01 • The Challenge
What Was Actually Broken
Pre-Build Baseline
- 3 days of administrator time consumed by every monthly billing cycle
- Payment retries and gateway failures tracked manually across email threads
- Reconciliation spread across spreadsheets with no single source of truth
- No immutable audit trail for finance-committee review
The firm billed multiple legal entities on overlapping subscription schedules, but the process lived in spreadsheets: exports from the payment gateway were pasted into workbooks, retries for failed charges were chased by hand, and month-end reconciliation was a multi-day exercise in copy-paste. Every cycle the operations team worked from a slightly different version of the truth, and the finance committee had no way to trace a number back to its source.
Two constraints shaped the engagement. First, billing could not pause — the existing process had to keep running on schedule while the replacement was built. Second, the firm's auditors needed a defensible record: every adjustment, retry, and credit note had to carry who did it, when, and why. A prettier invoicing screen would have solved neither problem.
02 • What We Shipped
The System, Piece by Piece
Engineered a unified billing platform with automated reconciliation, Stripe & banking gateway integration, role-based controls, and an immutable audit trail.
Unified billing engine
Entities, subscription plans, rate schedules and proration rules modelled in one PostgreSQL schema, replacing per-entity workbooks with a single ledger of record.
Automated gateway reconciliation
Stripe and banking-gateway events matched against internal invoices nightly; mismatches queue as exceptions with the raw payload attached instead of vanishing into a spreadsheet tab.
Retry logic with an audit trail
Failed payments enter a damped retry schedule with escalation rules, and every state change — attempt, capture, refund, credit note — writes to an append-only audit table.
Role-based finance controls
Separation of duties enforced in the application: preparers raise invoices, supervisors approve adjustments above threshold, and the committee reads but cannot edit history.
Month-end close in hours
A close checklist view replaces the manual workbook: every entity's status, open exceptions and unreconciled items visible in one screen before the cycle is signed off.
Architecture & Decisions
Stack
TypeScript, Node.js, PostgreSQL, Docker, Stripe API — chosen to fit the firm's existing tooling and make handover to their team straightforward.
Deployment model
Containerized services deployed inside the client's infrastructure with infrastructure-as-code configuration; no vendor lock-in on hosting or database.
Data safety
Dual-write shadow period: the legacy spreadsheet process ran in parallel with the platform until outputs matched for consecutive cycles before cutover.
Repository & CI
Built in the client's GitHub repository from day one with pull-request review, automated tests for invoice math, and Friday demos of working increments.
03 • Delivery
How the Work Ran
Fixed scope, weekly working software in your repository, and a handover your team can run without us.
See the full delivery processDiscovery started with the baseline: we instrumented the existing process for two weeks to record exactly where the three days of admin time went — retries, reconciliation, exception-chasing, and reformatting for the committee. That measurement became both the acceptance benchmark and the backlog prioritiser.
The platform shipped in fixed-scope milestones with a working demo every Friday inside the client's repository. Cutover used a parallel-run strategy: for two billing cycles the new platform produced invoices alongside the spreadsheet process, diffs were reviewed line-by-line, and only then did the legacy workbook retire.
Handover included schema documentation, runbooks for month-end close and exception handling, automated test suites covering proration and retry rules, and recorded walkthroughs for the finance team. A further 4 weeks of transition support covered the first live cycles before the client's own team took full ownership.
04 • Outcome
Measured Results
Monthly billing administration dropped from three days to roughly four hours, with the remaining time spent reviewing exceptions rather than assembling data.
Reconciliation moved from a monthly scramble to a nightly automated match, and the finance committee now reads an append-only audit trail instead of annotated spreadsheets.
The first live cycles ran with zero billing downtime — invoices, retries and credit notes continued on schedule throughout the parallel run and cutover.
Shipped Outcome
Admin processing time dropped from 3 days to 4 hours per monthly cycle
"We eliminated our month-end billing backlog completely. The audit trail alone gave our finance committee total peace of mind."

Questions
About This Engagement
Is this a real client project?
This is a representative write-up of delivery work of this type; client-identifying details and figures that could single out the firm are protected under mutual NDA. Named references within your sector can be arranged during serious evaluation.
How long does a billing replacement like this take?
Scope decides the schedule, not a template: entity count, proration rules and integration surface drive milestone count. Engagements run as fixed-scope milestones with a working demo every Friday, so the timeline is agreed in writing before work starts.
How do you avoid downtime during cutover?
A parallel-run period: the new engine produces invoices alongside the legacy process for consecutive cycles until outputs match line-by-line, then traffic switches per entity. Rollback stays available until the first live cycle completes.
Who owns the billing platform after handover?
You do — 100% of the source code, schema, documentation and CI live in your repository from day one, with runbooks and recorded walkthroughs so your team can operate it without us.
